Pagamon helped an optical manufacturer to introduce the FMEA approach into its Stage / Gate innovation and development process

Project outline

  • From the beginning of new product / technology projects, validation plan is based on a risk analysis, which is currently not comprehensive and systematic enough to secure robustness of validation gate reviews

  • There is a necessity for the client to strengthen its risk analysis:
    – Need to comply with the Group Quality Policy
    – Need to adapt to the innovation pipeline
    – Need to fit with Essilor new role as integrator

  • The client would like to introduce the FMEA approach for both Products and Technologies into its Stage/Gate innovation and development process

Project approach

  • Explain the main benefits to launch a strong and deep review of the risk management process

  • Identify the project information flow along the Stage/Gate process: list/sort all project information that may be required by the tool (input) or from the tool (output): project documents/deliverables, other management tools, quality databases, standards

  • Define the “risk management tool” specification
    – Describe the different FMEA steps: information, quotations, structure of the databases, interaction with the development deliverables and tools, workflow
    – Collect, structure and formalize appropriate data related to functions, solutions, process, controls
    – Build a FMEA Management Mock up
    – Pre-validate with key users: main stakeholders involved in risk management at Concept, Feasibility, Development, Launch, suppor

  • Assess the pro’s, con’s and potential cost of the various solutions

  • Collect, structure and formalize appropriate data related to functions, solutions, process, controls

Results

  • “Selling speech”: Sponsorship to support the approach
  • Functional scheme: links up- and downstream of the risk mgmt. tool
  • Functional architecture / Technical architecture (mock-up)
  • Cost × Value matrix of the different technical solutions
  • Structured and pre-filled databases
