Digital transformation of the Manufacturing and Supply Chain departments of a car manufacturer

PROJECT OUTLINE

  • The client is deploying a digital transformation program for its factories around the world. This transformation is key to meet the current expectations of customer satisfaction, production agility, competitiveness, growth, and social, societal and environmental responsibility.
  • The project consists in supporting the client in this transformation plan by defining and monitoring its digital strategy, managing its digital project portfolio, and accelerating innovation.

PROJECT APPROACH

  • Support in the definition and monitoring of the digital strategy:
    • Prioritization of business needs that can be addressed by digital, technology and data exploitation.
    • Creation of short- and long-term roadmaps to meet these business needs.
    • Setting up scorecards to evaluate the digital maturity of the plants.
    • Organize and lead quarterly strategic reviews to align business and plant digital strategies with the program strategy.
  • Management of the digital project portfolio:
    • Animation and support of the network composed of the pilots of the different projects.
    • Organize and lead bi-monthly meetings to monitor the deployment of projects in the plants.
    • Follow-up of the piloting of projects in Agile method.
    • Monitoring of the value, in collaboration with the management control.
  • Innovation acceleration:
    • Informational monitoring of all plants and their respective digital innovations.
    • Improvement and animation of the network of digital actors (in particular by means of tools using distributed architectures to promote collaboration and decentralization of information).
    • Informational and technological monitoring of the ecosystem of digital start-ups linked to the industry.
    • Meeting with tech groups and start-ups to anticipate future technological disruptions and to orient the program’s strategy accordingly.

RESULTS

  • Scoping documents for the launch of new digital initiatives: visual controls using deep learning algorithms, deployment of collaborative applications on blockchain, use of chatbots in the factory, etc.
  • Setting up a process for monitoring the value of digital projects, prioritized portfolio.
  • Establishment of corporate and inter-regional decision-making bodies and a “Digital Champions” network.
  • Communication material on digital initiatives and the application of cross-functional technologies in the manufacturing context (artificial intelligence, virtual and augmented reality, etc.) for top management.
